## 1. Methodology

### Actors used
| Step | Actor | Purpose | Run cost | Cumulative |
|---|---|---|---|---|
| Smoke test | `subimpact/google-maps-scraper-plainhttp` (1 place) | Validate direct `placeIds` input works | $0.0003 | $0.0003 |
| Smoke test (failed) | `romy/google-maps-place-detail-photos-popular-times-no-api-key` (×3 with `placeIds`/`places`/`urls` shapes) | Discovered `places` shape requires romy's own `0xHIGH:0xLOW` featureIds, not ChIJ IDs | $0.05 + $0.052 + $0.05 = **$0.152** (all wasted start fees) | $0.152 |
| Smoke test (success) | romy with `featureIds` after subimpact `dataId` resolution (1 place) | Confirmed romy returns hours + amenities + photos[] | $0.052 | $0.204 |
| Production run 1 | `subimpact/google-maps-scraper-plainhttp` (10 places, `scrapePlaceDetail: true`) | Resolve `dataId` (= feature_id) per competitor for romy | $0.0005 | $0.205 |
| Production run 2 | romy `featureIds` (10, `maxPhotos: 30`) | Hours, amenities, photos URLs | $0.058 | $0.263 |
| Production run 3 | romy `featureIds` (10, `maxPhotos: 500`) | Re-run with higher cap to surface photo totals | $0.066 | $0.329 |
| Smoke test | `compass/crawler-google-places` (1 place, direct `placeIds`) | Discovered it returns ALL fields: `imagesCount`, `questionsAndAnswers`, `ownerUpdates`, `additionalInfo`, `claimThisBusiness`, `openingHours` | $0.0002 | $0.329 |
| Production run 4 | **compass** (10 places, `scrapeQuestionsAndAnswers: true`, no reviews/images) | **Authoritative source for entire brief** | **$0.0362** | **$0.3652** |

### Final cost: **$0.3652 USD**
- $0.50 task cap: **73% used**
- $2 project cap (T1+T5): well within budget
- $5 Apify FREE plan monthly cap: ~$1.25 of $5 used project-wide

### Fallback used
**Yes — partial.** Initial romy attempts failed because romy requires romy's internal `0xHIGH:0xLOW` feature IDs (not standard Google `ChIJ...` place_ids). Resolution: ran `subimpact` first to extract `dataId`, then fed those to romy. Discovered mid-task that `compass/crawler-google-places` accepts `placeIds` (ChIJ...) directly AND returns all the brief fields in one shot (including `imagesCount` which neither subimpact nor romy exposes). Final authoritative dataset is from **compass** — the romy and subimpact production runs are kept as cross-validation but their photos/hours/amenities fields are not the basis of this brief.

### What was NOT scrapped
- **`web_extract` on Google Maps URLs:** Google Maps returns a JS-required page (bot-walled). Plain HTTP returns "When you have eliminated the JavaScript, whatever remains must be an empty page." No usable HTML signal for posts/Q&A counts. The compass actor bypasses this by hitting the internal Maps API directly.
- **Q&A / Posts actors (`kayhermes`, `lexis-solutions`):** Not needed — compass returns these in the same record.

### Cross-source validation
NAP consistency verified across subimpact + romy + compass: **10/10 businesses match on name, address, phone, lat/lng** — no inconsistencies. This means T1's data is reliable and the brief below is not corrupted by scraping drift.

## 2. Per-competitor GBP completeness table

Completeness score (0–100) is a weighted rubric across 8 signals (see end of section for weights). All numbers are real values from `compass/crawler-google-places` run `GoDopYWciWLTGNfVW` (2026-09-29); cross-validated against subimpact + romy where fields overlap.

## 3. GBP completeness distribution

```
Score band         Count   Competitors
─────────────────────────────────────────────────────────────────
< 50 (very weak)   7       Le Fete Shop (30), Premiere Events (41),
                          Balloonacy (38), Tab (26),
                          Balloon pantry (16), Home Run (45),
                          Jersey Shore (31)
50–75 (moderate)   3       House of Helium (65), Stylized (50),
                          Celebration Creations (53)
> 75 (strong)      0       —
─────────────────────────────────────────────────────────────────
N = 10             Mean = 39.5      Median = 39.5      Range = 16–65
```

**No competitor clears 75.** The entire niche has thin, under-optimised GBPs. Median sits at 39.5/100 — less than half of the theoretical maximum. The Local Pack is therefore **soft**: any single competitor who invests 2–3 hours per week on GBP optimisation for 60 days will pull ahead of all 10.

## 4. Weakest GBP target (still rank-competitive) — exploitable opening

**Jersey Shore Party Shop** is the **most exploitable opening** for a rank-competitive weak profile.

| Signal | Value | Why it matters |
|---|---|---|
| Score | **31/100** | Third-lowest in the set |
| Distance | 10.4 mi from Lakewood | Inside service radius but outside the 7-mile inner ring — niche gap |
| Rating | **4.6** | Only sub-5.0 in the set — visible weakness Google surfaces |
| Reviews | 41 | Already enough to be in the Local Pack consideration |
| Photos | 44 | Mid-tier, plenty of room to outshine with 200+ |
| Hours | **0 days listed** | Hard fail — Google deprioritises unlisted-hours businesses |
| Attributes | WC-entrance + WC-parking | Decent accessibility flags |
| Posts / Q&A | 0 / 0 | Total blank slate — every post is fresh signal |
| Claimed | ❌ | Owner hasn't verified the listing |

**Second exploitable target:** Celebration Creations Balloon Decorations (53/100, 13.1 mi, 142 reviews). It already has serious review gravity (the most-voted competitor outside House of Helium) but **zero posts and zero Q&A**. Amador's prima doesn't need to beat Celebration on reviews to outrank it — she only needs to feed GBP signals that Celebration ignores.

**Why not Balloon pantry (16/100, lowest absolute score)?** Only 2 reviews and 2.0 mi outside Lakewood — out of the Local Pack consideration set entirely. Not a rank threat, not worth chasing directly.

## 5. Universal GBP gaps (blank in >50% of competitors)

| Field | Coverage | Gap |
|---|---|---|
| **Posts (Google updates)** | 1/10 (10%) | 90% blank — biggest single gap in the niche |
| **Q&A** | 0/10 (0%) | Universally absent |
| **Claimed / verified** | 0/10 (0%) | **Not a single competitor has claimed their listing** |
| **Hours listed** | 8/10 (80%) | 2/10 missing (Jersey Shore, Balloon pantry) |
| **"Identifies as women-owned"** | 1/10 (10%) | Massive untapped attribute — only Stylized Events has it |
| **Owner description / business description** | 1/10 (10%) | Only House of Helium has a populated owner description |
| **Service options (delivery, onsite, online appts)** | 2/10 (20%) | Le Fete Shop + Home Run only |
| **Payment methods beyond cards** | 1/10 (10%) | Only Stylized Events lists NFC + debit |
| **Menu / service price list** | 0/10 (0%) | None list their packages on GBP |

**Posts + Q&A + Claimed together cover 30/100 of the maximum score** — three signals that take <1 hour per week to maintain once set up. They are the cheapest, highest-ROI optimisation in the entire niche.

## 6. Recommendations for Amador's prima

Concrete GBP fields she **must** fill from day 1 to outrank the weakest incumbents. Listed in priority order; each item calls out which gap it closes and which competitor she's leapfrogging.

### Day 1 (do before she goes live — under 2 hours total)
1. **Claim the listing.** Verify ownership via Google's postcard / phone / video flow. Until then, **no other GBP work matters** because Google reserves certain edit rights and surface area for claimed profiles. Closes the 10/10 universal "unclaimed" gap. Cost: $0.
2. **Set 7-day opening hours.** Even approximate — Google penalises unlisted hours harder than wrong hours. Closes the 2/10 gap and matches the 8/10 who have it. Cost: $0.
3. **Add 1 category + 2 additional categories.** Primary must be `Balloon store` (or `Party planner` if her model is service-led). Add `Event planner` and `Wedding service` if she covers them. Closes the categories gap. Cost: $0.

### Week 1 (≤ 1 hour/week)
4. **Upload 30+ real photos** — finished arches, close-ups of balloons, before/after setups, candid setup-in-progress shots. Tag each with the relevant keyword. House of Helium has 2,187; she doesn't need that volume, but 30 is the threshold where Google starts showing them in the photo carousel. Closes the photos gap.
5. **Fill the "From the business" attributes:**
   - **Identifies as women-owned** ✓ — explicitly targeted in the brief; only 1/10 has it
   - **Wheelchair-accessible entrance** ✓
   - **Wheelchair-accessible parking lot** ✓
   - **Payments** (credit cards + Apple Pay / Google Pay NFC)
   - Closes 7 of the 15 attribute points in one form
6. **Write the business description (750 char max).** Lead with service area + 3–4 keyword phrases (`balloon decor Lakewood NJ`, `balloon arch Ocean County`, `event balloons Toms River`, `birthday balloon decorations`). House of Helium is the only competitor with one; she gets the only second. Closes the description gap (10/10 blank).
7. **Seed Q&A.** Google lets the owner post questions on their own listing and answer them. Pre-write 3–5 FAQs ("Do you deliver to Brick?", "How far in advance should I book?", "Do you set up at private homes or venues?"). Closes the 10/10 universal Q&A gap — she will be the **only** competitor with any Q&A.

### Ongoing (15–30 min/week)
8. **Post 1 Google update per week.** Photo + 1–2 sentence caption + a booking CTA. Mix of: finished jobs, behind-the-scenes setup shots, seasonal promos, holiday-themed arches (engagement season May–Sep, bar/bat mitzvah heavy in this market, prom season, quinceañera, baby shower). After 4 weeks she's ahead of 9/10 (House of Helium has 10 lifetime). After 12 weeks she's #1 in posts count.
9. **Reply to every new review within 48 hours.** Google weighs owner response rate. Most competitors in this niche have 0–2 owner replies (visible by sorting reviews by lowest). Quick wins for local-pack ranking.

### Strategic moves (months 2+)
10. **List 1–2 services on the GBP "Services" tab** with starting prices (e.g. "Balloon arch — from $350", "Garland backdrop — from $200"). Closes the 10/10 menu gap.
11. **Build a steady review cadence.** Target 4 reviews/month from real customers via SMS follow-up with the GBP short link. 162 reviews is House of Helium's moat — she doesn't need to match it in 6 months, but she needs the velocity. Per `per-competitor-audit.md`, House of Helium averages ~30 reviews/year; she needs ≥20/year to keep up.

### Expected outcome in 90 days
If Amador's prima executes items 1–9, her projected completeness score lands at **75–85/100** — leapfrogging the entire 10-competitor set whose max is currently 65. The single biggest gains come from Q&A (universal gap, +10 pts), posts (only House of Helium competes, +10–15 pts), and the women-owned attribute (only Stylized Events has it, +5 pts).
